Got 100 leads in 30 days without ads. Here's the exact playbook.
TL;DR: 30 days, 3 accounts, 15 messages/day, zero ad spend. 100 leads, 23 meetings, 7 deals. Here's every step I took.
Last month I ran an experiment: can you generate B2B leads without spending a single dollar on advertising? Just pure organic outreach in Telegram.
Short answer: yes. Long answer: it takes work. Here's the exact playbook.
Day 1-7: Setup
Created 3 fresh Telegram accounts. Each with a real name, profile photo (stock photo of a professional-looking person), and a bio that says what I do. Not "CEO at XYZ" — just "I help dev teams ship faster."
Joined 12 groups. Not random groups. I searched for groups where my target audience (CTOs, engineering managers) actually hangs out. How I found them:
- Telegram group directories (liketgstat.com)
- Asked in existing groups "where do CTOs hang out?"
- Checked profiles of people I wanted to reach — what groups they're in
Started engaging. Day 1-7: zero messages sent. Just reading, commenting, being helpful in group chats.
Day 8-14: Warm Engagement
Still zero cold messages. Instead:
- Answered questions in groups (3-5 comments per day)
- Shared useful links (not my own content — third-party articles, tools)
- Reacted to people's messages
- Had 2-3 natural conversations in group chats
By day 14, people started recognizing my name. Someone even asked me a question directly. That's when I knew the warmup was working.
Day 15-25: Outreach Begins
Started sending DMs. But only to people I'd already interacted with in groups. Here's my exact message template:
"Hey [name], saw your question about [topic] in [group] — we dealt with the same thing. Happy to share what worked for us if you're interested."
Sent 15 messages per day. That's it. Not 50. Not 100. 15.
Results from 150 messages:
- Conversations: 38
- Meetings booked: 12
Day 26-30: Follow-Up & Scale
Followed up with everyone who didn't reply (3-5 days later). Added new value each time — shared a relevant case study, a tool, an article.
Also started engaging in 3 new groups (total: 15 groups). By now I had enough social proof to be taken seriously.
The Final Numbers
| Metric | Value |
|---|---|
| Days | 30 |
| Accounts | 3 |
| Messages sent | 450 |
| Total replies | 127 |
| Response rate | 28.2% |
| Leads (qualified) | 100 |
| Meetings booked | 23 |
| Deals closed | 7 |
| Revenue pipeline | $12,600 |
| Ad spend | $0 |
What Made It Work
- Patience. 14 days of zero outreach. Most people quit by day 3.
- Genuine engagement. Not "nice post" — actual thoughtful comments.
- Warm leads only. Never cold-messaged someone I hadn't interacted with first.
- Low volume, high quality. 15 messages/day > 100 messages/day.
- Follow-up. 40% of my leads came from follow-up messages.
Would I Do It Again?
Absolutely. But I'd start with 5 groups instead of 12. Depth beats breadth. And I'd set up a proper CRM from day 1 — I lost track of 10+ conversations because I was using Telegram's built-in chat.
Anyone else tried pure organic lead gen? What worked for you?
